Fresh Milled Flour: The Complete Guide
What fresh milled flour actually is
Fresh milled flour is what you get when you put whole grain kernels into a mill and grind them yourself, usually within hours or days of baking.
That sounds obvious. The part that matters is what isn’t happening.
A commercial roller mill separates the wheat kernel into three parts and then throws two of them away. The bran — the outer layers — is about 14.5% of the kernel’s weight. The germ, the embryo the plant would have grown from, is about 2.5%. What’s left is the starchy endosperm, and that’s your white flour. Millers call this the extraction rate: a typical white flour runs 72–76% extraction, meaning 72–76% of the original kernel makes it into the bag.
Fresh milled flour is 100% extraction. There is no separation step. You put a kernel in and you get the whole kernel out, just smaller.
This is the single largest difference between fresh milled and refined flour, and it’s worth being precise about it, because it’s often confused with a different and much shakier claim. The difference between white flour and whole grain flour is immediate and structural — a quarter of the kernel is simply gone. It has nothing to do with how long the flour sat.

The grain families you’ll actually mill
Most home mills handle a wide range of grain, but five cover the overwhelming majority of home baking:
Hard red wheat is the traditional bread wheat — higher protein, assertive and slightly nutty. Hard white wheat is the same protein class with a milder flavor and lighter color, which is why it’s the usual recommendation for anyone converting a family who’s suspicious of “brown bread.” Spelt, einkorn and rye each behave differently enough that they need their own handling, particularly around water.

What actually changes after milling (and what doesn’t)
Here is where this topic gets muddy, so let’s separate what’s well-documented from what gets repeated without a source.
The claim you’ll see everywhere
Search this topic and you will run into a specific pair of numbers: that flour loses 40% of its vitamins within 24 hours of milling, and 85–90% within another two or three days.
Those figures are everywhere in the home milling world. They appear on mill retailers’ sites, in blog posts, in Facebook groups, and in videos.
We went looking for the original research behind them and could not find any. The most widely-cited version traces back to a grain mill retailer’s marketing copy rather than a peer-reviewed study. The blog post that did the most to popularize the numbers has since added a note from its own author conceding that “there is a lot of misinformation, about nutrition especially, on the Internet,” and that freshly ground grain may not be dramatically more nutritious than the alternative.
We mill our own flour and we think it’s worth doing. We’re not going to defend it with a number nobody can source.
What is actually documented
Two things change measurably once you break the kernel, and neither of them requires the 40% claim.
The germ oil starts to degrade. The germ is where the kernel’s oil lives, and it also carries the enzyme lipase. An intact kernel keeps these apart. Grinding introduces them to each other, and lipase begins breaking those lipids down into free fatty acids, which then oxidize. This is genuinely well-established food science, and it’s precisely why commercial mills remove or heat-stabilize the germ before shipping — not out of malice, but because whole grain flour with a live germ in it has a short and awkward shelf life.
The flavor changes, and you’ll notice. This is the part almost nobody argues about, because you can taste it. Flour milled this morning and flour milled three weeks ago make bread that tastes different — the fresh one sweeter and grassier, the older one flatter and, eventually, faintly bitter. If your bread has started tasting sharp or soapy, that’s usually the flour, not the recipe.
So the honest version is: mill close to when you bake, mostly for flavor and freshness, and because whole grain beats refined on nutrition for reasons that have nothing to do with the clock. Don’t panic if your flour is two days old.

Milling it yourself
You need a mill. There is no way around this, and it’s the one real cost of entry.
Home grain mills split into two mechanisms. Stone burr mills grind the grain between two stones, which is slower, runs cooler, and produces the texture most bakers prefer for bread. Impact mills throw the grain against spinning steel fins, which is much faster and much louder, and produces a very fine flour that suits pastry and cakes well. Neither is wrong. The mechanics of milling itself are simple enough — set the stones fine, run the grain through, use it. The two things beginners get wrong are milling far more than they need, and milling too coarse and then wondering why the crumb is gritty.
Buying grain
You’ll be buying wheat berries rather than flour, and this is the part that surprises people most about the switch: you’re now shopping for a raw agricultural product rather than a packaged good.
Berries are sold by the pound, and the price per pound drops sharply with volume. The usual sources are bulk natural food suppliers, food co-ops and buying clubs, grain farms selling direct, and the larger online retailers. Farms direct will often tell you the variety and the harvest year, which the big retailers usually won’t. Start with 25 pounds, not 50. A 25 pound bag of hard white wheat is roughly 25 pounds of flour, which is a great deal more bread than most people expect. Buy the smaller bag until you know you’ll stick with it, and until you know which grain your household actually prefers.
Things worth checking before you buy: the harvest year if it’s listed, whether the berries are cleaned, and the protein percentage if the seller publishes it — hard wheats generally run higher, and it’s the number that most affects how your bread behaves. Organic versus conventional is a preference rather than a baking decision; it doesn’t change how the flour performs.
Whole berries keep for 1–5 years in a cool, dark, airtight container, and considerably longer sealed with oxygen absorbers — the storage detail matters more than people expect. This is why buying in bulk is reasonable in the first place: unmilled grain is one of the most storage-stable foods you can keep, which is not true of the flour you make from it.
How fresh milled flour behaves in dough
This is the section that decides whether you enjoy your first month or give up.
Fresh milled flour does not behave like the flour your recipes were written for. Three things change, and all three are predictable.
It drinks more water
The bran and germ absorb water that refined flour simply doesn’t have the parts to absorb. As a rule, fresh milled flour needs 5–15% more water than refined flour, and 8% is a sensible starting assumption.
That range is wide because it depends on the grain. Hard red wheat wants more water than hard white. Einkorn wants dramatically less than either — it’s the one grain where following a standard whole wheat hydration will produce soup.
Rough starting points for a sandwich loaf: hard red wheat 73–75%, hard white wheat 70–72%, spelt 65%, einkorn 55–60% and rye 75–80%. For a sourdough boule those move up — hard white wheat 75–80% and hard red wheat 78–83%.

The most common beginner mistake is adding all that extra water at once and panicking when the dough is unmanageable. Hold some back, add it gradually, and let the flour rest before you judge it. If your dough has gone slack and won’t hold a shape, that’s recoverable — and so is the opposite problem of dough that came out too dry.
It ferments faster
This one catches almost everybody, because it runs against the intuition that “heavier” flour should be slower.
Fresh milled flour ferments 10–25% faster than refined flour. The bran and germ bring in enzymes and wild yeast and a great deal more available nutrition for the fermentation, and the whole process accelerates.
Practically: if a recipe says bulk ferment for three hours, start checking at two and a quarter. Watch the dough, not the clock. The gluten needs more help
Bran is physically sharp at the microscopic level, and it cuts through gluten strands as they form. The dough will feel weaker and less extensible than you’re used to, and it will tear where refined dough would stretch.
The fix is not more kneading. It’s an autolyse to let the bran hydrate and soften before the gluten network forms, followed by stretch and folds rather than aggressive mixing. Building gluten with fresh milled flour is a genuinely different technique, and it’s the difference between a dense brick and an open crumb.

Weigh it, don’t scoop it
Volume measurement was never reliable for flour, and fresh milled flour makes it worse. Freshly milled flour is fluffier and less settled than the bagged kind, so a scooped cup of it weighs meaningfully less than a scooped cup of store-bought — and it keeps changing as the flour settles over the following days.
If your recipe is in cups and your results are inconsistent, this is the first thing to fix, before hydration and before fermentation. A kitchen scale costs less than a bag of grain. Weigh your flour and your water, work in baker’s percentages, and the rest of this page becomes far easier to apply.
Converting the recipes you already have
You do not need to throw out your recipe collection. You need to adjust it, and the adjustments are consistent enough to be mechanical.
Start with water. Going from all-purpose flour to fresh milled hard white wheat, add roughly 5–8% more water. To hard red wheat, 7–10%. Coming from bread flour it’s 5–8% to hard white and 7–10% to hard red. If you’re converting from store-bought whole wheat, the gap is much smaller — 3–5% — because you’re already working with the whole kernel.
Then shorten your fermentation, per above.
Then adjust your expectations for the first bake, because it will not be your best one.

Enriched doughs — anything with butter, eggs, milk or sugar — are the exception. Fat and sugar compete for water, so the usual increase overshoots. Pull back by 8–12% from whatever the plain-dough conversion tells you.
Sourdough with fresh milled flour
Fresh milled flour and sourdough suit each other unusually well, and a lot of people arrive at milling from the sourdough side rather than the other way around.
A starter built on fresh milled flour tends to establish faster and stay more active, for the same reason the dough ferments faster — the bran and germ carry both the wild yeast population and the food supply. If you’re building one from scratch, start here.
The tradeoffs are real though. A faster, more active starter is easier to over-ferment, and fresh milled sourdough is much less forgiving of a long unattended bulk. Cold retarding is the standard answer, and it improves flavor as a side effect.

Where to actually start baking
The advice we’d give anyone on their first week:
Bake one recipe three times before you bake three recipes once. Fresh milled flour has enough variables that a single attempt tells you almost nothing. Three attempts at the same loaf tells you a great deal.
Start with a beginner fresh milled sandwich bread rather than an artisan boule. Sandwich loaves are baked in a pan, which forgives the shaping problems and slack dough that trip up new fresh-milled bakers. Save the boule for when the flour stops surprising you.
Then work outward — 100% whole wheat sandwich bread when you want to drop the last of the white flour, dinner rolls when you want an enriched dough, pizza dough when you want a fast win. The full recipe collection is here.

Is fresh milled flour gluten free?
No. Fresh milled wheat flour contains gluten. So do spelt, einkorn and rye, in varying amounts and forms. Einkorn is sometimes described as easier to digest, but it is not gluten free and is not safe for anyone with celiac disease.
Is fresh milled flour better for diabetics?
Whole grain flour contains more fiber than refined flour, and fiber moderates the blood sugar response to a meal. That applies to any whole grain flour, whether you milled it or bought it. There’s no good evidence that fresh milling specifically changes the glycemic response beyond what the whole grain itself does. If you’re managing diabetes, treat this as general information and talk to your doctor or dietitian.
How much more water does fresh milled flour need?
Typically 5–15% more than refined flour, with 8% a reasonable starting point. The exact figure depends on the grain — einkorn needs far less than hard red wheat. The hydration calculator will work it out for a specific recipe.
Does fresh milled flour ferment faster or slower?
Faster — roughly 10–25% faster than refined flour. This surprises most people. The bran and germ supply extra enzymes and nutrition, which accelerates fermentation. Check your dough earlier than the recipe says.
Do I need a special mill, or can I use a blender or food processor?
You need a grain mill. Blenders, food processors and coffee grinders won’t reach a fine enough particle size for bread, and will heat the flour in the process. Stone burr and impact mills are the two options.
What grain should I mill first?
